Door to Door Sales Metrics: What a Team Owner Should Track Every Week

Published

Door to door sales metrics are the handful of numbers a team owner reviews every week to see where a crew’s sales are won or lost: doors knocked, conversations, orders started, installs and cancellations. Track those five in the same order every week and you can tell whether a slump is a volume problem, a pitch problem or an order quality problem.

This guide is written for dealers, team owners and crew leads who run door to door fiber teams. It draws on published guides from three field sales software companies, Spotio, Ecanvasser and Rework, and we name each one where we use it. All three sell tools for field teams, so treat their advice as one view and test it on your own crew. We do not print benchmark numbers because we cannot trace a reliable, independent one for fiber. Build your own baseline from your own crew. This is general information, not legal, tax or financial advice. If you are earlier in the journey, start with our guide to starting a door to door sales business.

What Are the Most Important Door to Door Sales Metrics?

The most useful door to door sales metrics follow the path of a sale. Each one tells you whether the step before it is working.

  1. Doors knocked. The raw activity count. It shows effort and coverage, not skill.
  2. Conversations. Doors where someone answered and talked with the rep. Spotio calls this contact rate and defines it as how many decision makers a rep speaks with.
  3. Orders started or qualified leads. Conversations that turned into a real order or a real follow up. Spotio calls the lead version lead rate.
  4. Close rate. The share of leads that become closed deals. Spotio argues this says more about a rep’s effectiveness than total sales alone.
  5. Installs and cancellations. The orders that actually reach installation and the ones that fall off. In fiber, this is where your real result is decided.

Rework groups field metrics into three horizons: leading numbers that show activity, current numbers that show conversion, and lagging numbers that show quality and retention. That is a useful way to remember the list. Doors and conversations lead, orders started and close rate are current, installs and cancels lag.

How Do You Calculate Door Knock to Close Ratio?

Divide closed deals by doors knocked and multiply by 100. Ecanvasser gives the example of three sales from 100 doors, which is a 3 percent ratio. Ecanvasser also notes that the ratio reflects territory design, rep engagement and tracking, not just individual rep performance.

That caution matters. A low ratio does not automatically mean a weak rep. It can mean a street where service is not yet available, a bad time of day or missing tracking. Ecanvasser recommends reading the ratio next to conversations, qualified leads and revenue per rep so you can see where performance is gained or lost.

What Door to Door Sales KPIs Should a Fiber Team Track Weekly?

Keep the weekly list short enough that every rep can remember it. Here is a working set for a fiber crew.

Metric How to calculate it What it tells you
Doors knocked Count per rep per shift Effort, route and schedule
Conversation rate Conversations divided by doors knocked Timing, opener and territory
Order start rate Orders started divided by conversations Pitch and qualifying
Order quality Orders entered cleanly divided by orders started Explanation and order entry
Install rate Installed orders divided by orders sold Sales quality and follow through
Early cancel rate Cancels divided by orders sold in the same period Expectations set at the door
Territory coverage Addresses knocked divided by addresses assigned Whether reps are working the whole map

Rework includes two measures that fit fiber well: early cancellations and days from signing to first service. Both are quality checks, because a strong week of gross sales can hide customers who cancel before they are ever installed. Our guide to install rate, cancellations and chargebacks explains why that matters to a dealer.

One legal note belongs here. The FTC’s Cooling-Off Rule gives buyers a right to cancel certain door to door sales within three business days. The dollar threshold has been the subject of proposed changes, so read the current rule text on ftc.gov and ask your attorney how it applies to your sales before you build cancel targets around it.

How Do You Track Door to Door Sales Performance Step by Step?

  1. Pick one source of truth. A shared sheet or an app works. Our post on the door to door sales app covers what to look for.
  2. Define each metric in writing. What counts as a conversation? What counts as an order started? If reps define terms differently, the numbers are useless.
  3. Log daily, review weekly. Reps record the same fields every day. You review the pattern on the same day each week.
  4. Compare reps to the team, not to the top performer. Rework warns against measuring everyone against your best closer.
  5. Read the funnel from left to right. Fix the first broken step before coaching the later ones.
  6. Pick one change per rep. Agree on a single skill or habit to improve and a date to check again.
  7. Watch the lagging numbers monthly. Installs and cancels take time to show up, so review them as cohorts of orders, not day by day.

How Do You Read the Numbers and Know What to Fix?

What you see Likely cause What a manager does
Low doors knocked Schedule, route or motivation Check start time, drive time and breaks
Doors fine, few conversations Timing or opener Shift hours and role play the first ten seconds
Conversations fine, few orders started Qualifying or objection handling Ride along and debrief one objection
Orders started, low install rate Order errors or unclear expectations Review orders before they are submitted
High cancels Promises at the door that service cannot meet Re-train on what to say about install timing

Spotio suggests asking, for any drop, whether it is a volume, contact or skills problem. That framing keeps you from jumping to blame. Our weekly management system for dealers shows where this review fits in the week, and the 30 day training plan shows how to fix the skills problems you find.

What Is a Good Close Rate for Door to Door Sales?

There is no single honest answer. Published ranges differ by author, market and product, and the ones we found are the authors’ own estimates, not independent industry data. A better question is whether your close rate is stable and improving against your own history. Rework recommends comparing reps to the team median, and Ecanvasser recommends reading close rate beside conversations and leads.

Who Is This Guide For, and Who Is It Not For?

This guide is for you if you run a door to door fiber team, lead a crew, or plan to become a dealer and want a simple weekly scorecard that points to the real problem.

It is not for you if you want a guaranteed benchmark, a quota formula that works everywhere or advice on how to classify workers. Those depend on your market and your facts, so talk with your accountant or attorney. Our guide to employee or independent contractor lists questions to bring. If you are a rep looking for work, start at the fiber sales jobs hub.

What Does a Partnership Conversation Cover?

Metrics only work if you can see the whole path from sale to install. When you talk with a master dealer, bring these questions:

  • Which fiber providers and markets are open now, and how is availability checked by address?
  • How are orders tracked from sale to install, and how fast do status changes show up?
  • How are cancellations and chargebacks reported, and how far back can you see them?
  • What onboarding, training and coaching materials exist for reps and leaders?
  • How does pay pass through the team? Pay is performance based and earnings are not guaranteed.
  • Which notice and compliance rules must your reps follow at the door?

At Direct Kinect, the dealer application asks about your team, rep count, the offers you sell today and your target cities, and a team member follows up about markets, offers and terms. Read What Is a Master Dealer in Fiber Sales? and see how teams work in Texas.

Frequently Asked Questions

What metrics should a door to door sales manager track?

Doors knocked, conversations, orders started, close rate, installs and cancellations. Spotio, Ecanvasser and Rework all favor tracking activity and conversion together so you can see where the funnel leaks.

How do you calculate door to door close rate?

Closed deals divided by doors knocked gives a door knock to close ratio. Closed deals divided by leads gives a lead to close rate. Pick one definition, write it down and use it for every rep.

How many doors should a door to door rep knock per day?

There is no standard we can trace for fiber. It depends on territory density, hours and drive time. Set a target from your own crew’s recent history and review the trend, not a single day.

Why do door to door sales fall off after the sale?

Common causes are order errors, unclear expectations about install timing and orders that cannot be serviced at the address. Tracking order quality, install rate and early cancels shows which one is hurting you.

What software helps track door to door sales metrics?

Field sales apps and even a shared sheet can work. What matters is that definitions are consistent and reps log the same fields daily. See our post on the door to door sales app for what to look for.
